Crisis Management & Organizational Design

When an organisation is under acute pressure, the work is to stabilise it fast and then fix the design that produced the pressure. I do both, and I stay until the structure holds.

Case study

ReBoost - a national NGO

A crisis and organisational redesign programme delivered for a national NGO, referenced here anonymously.

Challenge

The organisation entered an acute institutional crisis: eroded trust between staff and leadership, unclear accountability between the executive and the Vorstand, and a structure that had grown by accretion rather than design. Operational delivery was holding, but the governance around it was not, and public exposure was a live risk.

Approach

  • A structured diagnostic phase with confidential interviews across every level of the organisation.
  • Cross-functional working groups tasked with specific structural questions, chaired to produce decisions rather than discussion.
  • Town halls at each programme milestone - findings, options and trade-offs put openly to staff.
  • Vorstand presentations translating the diagnosis into governance decisions, with clear options, risks and resourcing.
  • A stakeholder communications plan covering staff, board, funders and partners, sequenced so no group learned of a decision second-hand.
  • Design and hand-over of a full change programme: new operating structure, role clarity, decision rights and an implementation roadmap with internal owners.

Outcome

The organisation emerged with a redesigned operating structure, an agreed division of responsibility between executive and board, and a change programme owned internally. Staff engagement in the process was broad and the crisis was resolved without public escalation.

How I work

A crisis is a governance problem before it is a communications problem.

01

Establish the facts

Rapid diagnostic across leadership, staff and governance. Separate the presenting crisis from the structural cause.

02

Stabilise decision-making

Define who decides what, at what cadence, and with which mandate. Crises are usually decision failures before they are anything else.

03

Open the organisation

Working groups and town halls, so the diagnosis is built with staff rather than delivered to them.

04

Secure the board

Structured Vorstand presentations with options, risk and cost - decisions taken on evidence, not sentiment.

05

Redesign and hand over

New structure, roles and governance, with a change programme and internal owners who can run it without me.
